Most print-on-demand partners keep operational decisions private. The lead time you see at checkout is a marketing figure; the actual production window is a trade secret. The reasoning behind a base substitution is an internal email. The criteria for rejecting a file are unwritten until someone asks. We do it differently. Every operational decision Xeno Prints makes is documented and accessible to our partners. This is the rationale.

What we publish. Production windows per decoration method (with the eightieth-percentile completion time, not the median). File QA criteria with the exact six checks performed. Base substitution rules with the alternatives we consider. Decoration compatibility per SKU. Carrier handoff timing per zone. Holiday production pauses, two weeks in advance. None of this is novel; it is just usually private.

What it costs us. Publishing operational decisions slows initial sales conversations. A buyer comparing our published lead times against a competitor advertised lead time will see ours as longer, because ours is the realistic figure and theirs is the marketing one. We have lost initial enquiries to this discrepancy. We do not regret losing them — partners who care about realistic timelines find us; partners who do not are not our match.

What it earns us. Documentation removes a category of operational dispute. When a partner asks why an order ran long, the answer is on a published page rather than in a defensive support reply. When a file is rejected, the criteria are linked rather than argued. The result is fewer post-delivery escalations and more time spent on actual production.

What we have learned. Publishing forces operational discipline. You cannot publish a checkpoint criterion you cannot consistently meet. Documentation is therefore a forcing function for operational maturity — the act of writing a process down reveals the gaps in it.
